Is starting a web agency still worth it in 2026?

Yes, if you sell results instead of websites. What to sell, how to price it (including per-enquiry pricing), what it costs to run, and how to win your first clients.

Yes, starting a web agency is still worth it in 2026, but not if "web agency" means building websites and handing them over. That market really is crowded: AI builders, template shops and freelance marketplaces all compete on price, and the price keeps falling. The agencies doing well sell something else. They sell the result a business wanted the website for: enquiries, bookings, follow-ups and a steady presence online, paid for every month.

This guide covers what to sell, how to price it (including outcome-based pricing), what it costs to run, and how to win your first clients. We make Mondovo, a platform agencies use to deliver this kind of work. We mention it near the end, say who it suits and who it doesn't, and the rest of the advice applies whichever tools you use.

Why it looks crowded, and why that's the wrong comparison

Anyone can make a website in an afternoon now. If you're competing with that, you're competing with free, and you will lose on price every time.

But a small-business owner doesn't wake up wanting a website. They want the phone to ring, the calendar to fill, and someone to deal with the enquiries that arrive at 11pm. Most of them have tried a do-it-yourself builder already. What stopped them wasn't the tool. It was time: writing the pages, setting up bookings, answering messages, posting on social media, chasing people who asked for a quote and went quiet.

That gap between "has a website" and "gets customers from it" is the business. Very few agencies in any town fill it end to end, because until recently it took five or six separate tools and a lot of glue to do it.

What small businesses will actually pay for every month

  • Enquiries that get answered. A chat assistant on the site that replies instantly, captures the details and passes them on.
  • Bookings without phone tag. Online appointments, reminders and fewer no-shows.
  • Follow-up. A simple CRM, so every lead is recorded, plus emails or messages that go out on time.
  • Calls handled. An AI receptionist that answers when the owner can't.
  • Being visible. Pages for each service and area so people find them on Google, and regular social posts.
  • Someone to call. "Can you change the opening hours?" sorted the same day.

Each of these is easy to explain, clearly worth money, and continues every month. That's what turns a one-off project into a retainer.

What to sell: three layers

A simple offer structure for a small web agency
LayerWhat the client getsHow you charge
LaunchA complete site, enquiry forms, booking set-up, domain connectedOne-off set-up fee
Care planHosting, edits, chat assistant, CRM, monthly check-inFixed monthly fee
Growth add-onsAI receptionist, social posting, new service or location pages, follow-up campaignsMonthly per add-on, or per result

Keep the menu short. Three care plans at three price points sell better than a long list of options the owner has to think about.

Outcome-based pricing, done safely

Charging per result (per enquiry, per booked appointment) is the strongest pitch you can make: "you only pay more when you get more customers." It also means your income grows with your clients' success. A few rules keep it fair for both sides:

  • Keep a base fee. Charge a small monthly fee that covers your costs, and add the per-result fee on top. Pure pay-per-lead puts all the risk on you.
  • Define the outcome in writing. For example, "a form or chat enquiry with a valid phone number," or "a booking that isn't cancelled within 24 hours." Spam and duplicates don't count.
  • Count it where both of you can see it. If every enquiry and booking lands in a CRM the client can open, there's nothing to argue about at invoice time.
  • Agree a monthly cap, so a great month doesn't produce an invoice that scares the client.

The numbers: an example

Here's one way ten clients could add up, using Mondovo's published prices as the platform cost. The prices you charge are your own decision, and they vary a lot by country and niche. Treat this as an example to change, not a forecast.

Example: ten clients, per month (US dollars)
Per clientTen clients
Care plan you charge$150$1,500
Growth add-ons (average across clients)$100$1,000
Your monthly revenue$2,500
Live sites on Mondovo ($20 each)$20$200
Agency add-on: white-label, prospecting, outreach (flat)$99
Platform cost$299
Left before your time and any ad spend$2,201

Set-up fees come on top of this, and so does any per-result income. Things not in the table: your own time, domain registration, taxes, and any paid advertising you run for clients.

What matters is the shape of it. The platform cost grows slowly with each client, and nearly everything else you charge is margin. That's the opposite of a design agency, where every new project means more hours.

What makes it hard

Here's what tends to go wrong, so you can plan for it:

  • Finding clients is the real work. Delivery is getting easier. Selling isn't. Plan to spend most of your first months on outreach.
  • Unlimited edits eat the margin. Write down what a care plan includes, such as a set number of change requests a month.
  • Don't promise rankings or revenue. Promise the work you control, such as response times, pages published and posts scheduled, and let the results speak.
  • Clients leave. Monthly value has to be visible. A short monthly report ("38 enquiries, 21 bookings, 12 posts") keeps people paying.
  • Get paid first. Take the set-up fee upfront and bill the care plan in advance.

Your first 30 days

  1. Pick one niche and one area. Dentists in your city, salons in your district, builders in your county. A narrow focus makes every pitch and every site faster.
  2. Build three demo sites for real local businesses before you've spoken to them. A finished site with their name on it beats any portfolio.
  3. Pitch with the demo. "I built this for you, here's what it would do for your enquiries" gets replies that cold emails don't.
  4. Price it in three tiers and offer to set it up this week.
  5. Deliver quickly, then ask for a testimonial and use the result to pitch the next business in the same niche.

Where Mondovo fits (we make it)

Mondovo is built for this model. You describe a business and get finished multi-page designs to choose from. Every live site includes AI chat, forms, a CRM, bookings, email and hosting at one price per site, and you can add an AI receptionist, social scheduling and messaging. You and your clients manage everything by chat, in the app or from ChatGPT and Claude. The Agency add-on puts your agency's name on the review links and client screens, and includes tools to find local prospects and send them a generated preview of their new site.

Who it doesn't suit: if your agency's selling point is hand-coded custom builds or complex web applications, a design tool like Webflow or a developer stack will serve you better. If you only ever build one-page sites and never manage them afterwards, a cheaper builder will do.

Building is free, so you can make your three demo sites before you pay anything. Start free, or see how agencies use Mondovo.
